Design a bounded pilot

Choose one workflow, one loss path, and one decision to improve. A small pilot should be capable of producing an unwelcome answer: the evidence may be incomplete, too costly to collect, or irrelevant to the market decision. STABLE

Define before starting Example for a fictional payment-agent pilot
Workflow Supplier account changes and payment release
Loss path Untrusted invoice redirects a payment
Control Recipient change and payment need separate authorised approval
Measurement boundary Document ingestion, approval service, tool call, bank acknowledgement
Evidence Versioned policy, decision, approval binding, observed payment effect
Known gaps Direct payment paths and other credentials explicitly tested or excluded
Reviewer Designated underwriter, claims reviewer, and operator
Success Reviewers can answer agreed questions from a verified packet within an agreed effort budget
Stop condition Effect cannot be observed or approval can be bypassed without detection

This is a teaching design, not an agreed commercial pilot. STABLE

Technical result: the declared control behaved as expected under the tested conditions; evidence verified; failures and gaps were retained.

Workflow result: designated reviewers could use the packet; integration and review effort were measured; access and retention were workable.

Insurance result: an authorised market participant decided whether the evidence should affect a specific underwriting, loss-control, claims, or product-development process. STABLE

Passing the first does not establish the second or third. Test representative normal traffic, manipulated inputs, missing evidence, retries, change, and recovery. Use synthetic or expressly authorised data and retain exact failed and successful observations. STABLE

Explore vendor/deployer-produced evidence that a broker or insurer can review without operating the customer’s AI stack. Establish whether the collection effort fits the value and the segment. A useful evidence pilot need not delay an existing insurance quotation. STABLE

Any proposed premium credit, mandatory evidence clause, parametric payment, or capacity commitment remains VERIFY until the authorised insurer agrees the mechanism and applicable wording. STABLE
